Intro

Flow Ninja grows on inbound. Buyers find us, arrive already convinced, and book a call. In 2026 the shape of that inbound changed in a way worth documenting: AI assistants became our single largest source of new revenue, ahead of traditional organic search. We've been the most recommended Webflow agency in AI answers every single month of 2026.

What we did

The background

Our own website is our growth engine and our testing ground. Inbound has to work, so we treat it as a product rather than a marketing channel, and we have compounded content, technical health and authority for a decade.

From 2025 onward we added a second discipline alongside SEO. Buyers had started their research inside ChatGPT, Gemini and Perplexity, and a recommendation inside an AI answer carries more weight than a ranked link. So we built a deliberate AEO practice with its own metrics, instrumented in Profound, aimed at one outcome: being the agency AI recommends when someone asks who should build or fix their website.

In Q1 2026 we also rebranded and moved to flowninja.com. Our AI visibility stayed at the top of the category throughout, and the new domain went on to pass the traffic peak of the old one within four months. Q1 turned out to be our strongest quarter of the year for both visitors and closed search revenue.


The opportunity

Most agencies still measure organic success in rankings and sessions. We could see something more valuable in the data: the buyers arriving on an AI recommendation were converting at a completely different rate to everyone else.

AI referrals are a small slice of our traffic and the majority of our search-sourced revenue. That told us where to invest. A prospect who arrives because an assistant named us as the best choice has already been pre-sold by a source they trust, so the conversation starts at price and scope rather than credibility. The opportunity was to systematically own that recommendation.

The solution

Four things built the engine.

  1. Treat AEO as its own discipline with its own metrics. We track visibility share, average position inside answers, sentiment and which sources models cite, per prompt set, in Profound. The highest-intent prompt (what is the best Webflow agency) is watched as a leading indicator because it moves before category averages do.
  2. Build entity authority, not just page authority. Models cite what they can corroborate across the open web, so we invested in third-party mentions, listicle placements, review platforms and consistent positioning language. That authority attaches to the brand rather than to any single URL, which is why it carried straight through our rebrand and domain move.
  3. Structure content for machine extraction. Key takeaways at the top of posts, FAQ blocks written to mirror real prompts, comprehensive schema, an llms.txt protocol and clean HTML. Comparison content does the heaviest lifting, because that is exactly what models quote when a buyer is choosing between options.
  4. Instrument the money, not just the traffic. Every inbound deal captures how the prospect found us, so AI search is a revenue line in the CRM rather than a guess. That is what let us prove the channel and fund it properly.
We built a website and a body of content good enough that both Google and the AI assistants keep pointing buyers at us. The prospects who arrive from an AI recommendation already trust us before the first call, and this year they became our biggest source of new revenue.

The result

  1. AI search became our largest source of new revenue. AI-attributed deals closed the majority of our search-sourced revenue in 2026 to date, ahead of traditional organic search, out of more than $500,000 won across seven deals. AI search now accounts for 66% of search-sourced dollar revenue, up from 6.5% across all of 2025.
  2. Our biggest search-sourced deal of the year came from AI search. A $130,000 engagement closed in March 2026, the largest single search-sourced deal in the dataset, and it covered five service lines.
  3. Q1 2026 was the strongest quarter. Four search-sourced deals closed alongside 43,381 visitors and 42,384 new visitors, roughly 45% of the year's traffic in the first three months.
  4. Inbound visitor growth compounded year on year. 94,734 visitors in 2026 to date against 87,212 in the same period of 2025, up 8.6%, with new visitors up 11% to 94,662. Organic search delivered 44,899 sessions of that.
  5. We are the most visible Webflow agency in AI search, every month of 2026. At 28.49% visibility in July we sit 1.4 times ahead of the next agency, and the only entity above us in the category is Webflow itself.
  6. The new domain compounded fast. Ranking keywords reached 2,097 by June with 47 in the top three, organic traffic passed the previous domain's peak, Search Console impressions reached roughly 49,400 per day in July at an average position of 9.7, and our presence in Google AI Overviews grew 2.6 times between March and June.
  7. The pipeline keeps building. More than $620,000 sits in open search-sourced opportunities across nine deals as of late July, and search generated $2.3 million of total pipeline across 2026 to date.
